The Person Behind the Practice

Meet Tom Harker

Tom Harker came to partnerships from an unexpected direction—and that's exactly what makes his approach different.

While completing a master's degree in Marriage and Family Therapy, Tom became immersed in systems theory: the study of how interdependent parts influence each other and the whole. He saw the same dynamics at work in partner ecosystems—multiple players with overlapping but distinct needs, whose individual behavior shapes the health of the entire channel. That insight didn't just inform his thinking. It became the foundation of his career.

Over the next 15 years, Tom built and led indirect partner channels across more than 60 countries and 13,000+ partner relationships, most of them inside organizations whose core offer is expertise, methodology, and IP—leadership assessments, coaching frameworks, executive development programs. These are companies for whom the dominant SaaS-centric partnership playbook is a poor fit. Their channels require deeper architecture: deliberate partner profiling, aligned mutual objectives, and economics designed for the long term.

The failure pattern he's seen most consistently? Organizations that launch partner programs before defining what kind of partners they need, or what success looks like for both sides. Undefined and undifferentiated partnerships are structurally doomed—and no amount of relationship management fixes a design problem.

That observation is the basis of The Reciprocal Architecture—Tom's framework for building partner channels where both sides' objectives are defined, differentiated, and structurally aligned before any activation begins. The framework treats a partner ecosystem the way an engineer treats a load-bearing structure: design it right, and it scales. Skip the design, and growth exposes the flaws.

His interventions tend to be structural. When a partner's revenues declined year-over-year despite clear market potential, Tom ran a pricing experiment based on a cultural hypothesis the partner had raised. The result reversed the trajectory entirely—leading that partner to become the top revenue performer across the Asia-Pacific region. When recurring certification costs were silently cannibalizing output from larger partners by pricing out replacement staff, he redesigned the certification economics, stabilizing long-term partner revenue at scale.

Tom founded Partner Builder to bring this thinking to organizations earlier in their partnership journey—before design decisions compound into structural problems. He works as a principal advisor to a focused set of clients, offering the kind of candid, architecture-first assessment that's difficult to get from someone embedded inside the org.

01
Discover
Deep Orientation

Understanding your business model, competitive position, current partner landscape, and the specific outcomes leadership is driving toward.

02
Design
Structural Alignment

Before any partner is engaged, we define what success looks like for both sides. Partner profiles, mutual objectives, and program economics are designed explicitly—so the channel is built on aligned incentives, not assumptions.

03
Execute
Embedded Partnership

Staying actively engaged through execution—adapting as conditions evolve and holding momentum across teams and partner relationships.

04
Scale
Capability Transfer

Engagements end when your team can carry the work forward independently—building institutional capability, not consulting dependency.

Channel Readiness
Direct-to-Indirect Transition
